Case Study · Private Equity-Owned Portfolio Company

Building the Operating System to Scale

This engagement is the direct origin of the Compass Framework used with every Copper Spur Group client today.

The structure below — Strategy, Vision, Leadership, Execution, Improvement, and Accountability — was built and proven here first.

The company

A founder-led business providing custom packaging, product development, assembly, and fulfillment solutions for major consumer brands. Strong entrepreneurial foundation, deep customer relationships, significant growth potential — and, like many founder-led companies entering their next stage, systems that had built the business but weren’t the systems needed to scale it. Following an investment by a private equity sponsor, the mandate was clear: professionalize the organization, accelerate growth, improve profitability, and build a business capable of operating at a significantly larger scale.

The challenge

The opportunity wasn’t simply to sell more — it was to increase the company’s overall organizational capability: clarity around strategy and priorities, a stronger leadership team, defined accountability, better operational processes, real visibility into performance, and a culture that could execute consistently as the company grew. All while the business still had to perform every day. That meant building two capabilities at once: Execute Today — the discipline, processes, metrics, and accountability to run the existing business well — and Build Tomorrow — the strategic initiatives required to create the next version of the company.

The approach

One integrated management system, not a collection of independent projects.

01

Create Strategic Clarity

Translated long-term ambitions into shorter-term priorities so the organization could answer one question consistently: what are the few things we must accomplish now to move the business forward?

02

Build the Leadership Team and Accountability Structure

Put the right people in the right seats, clarified ownership of key functions, and moved the organization away from dependence on a few individuals toward leaders who owned outcomes.

03

Install an Operating Rhythm

A consistent management cadence built on EOS principles — weekly leadership meetings, quarterly planning and Rocks, annual planning connecting long-term vision to quarterly execution. Strategy stopped being occasional and became part of how the company ran.

04

Manage the Business Through Data

Scorecards and a small number of meaningful metrics moved leadership conversations from “what happened?” to “what’s happening, why, and what are we doing about it?” — catching problems before they showed up in the financials.

05

Strengthen Core Processes

Lean Six Sigma thinking paired with the EOS operating system to document and standardize critical processes — replacing tribal knowledge and individual heroics with repeatable execution, without adding bureaucracy.

06

Separate Running the Business From Building It

Two engines operating at once: the existing business managed through metrics, process, and accountability; strategic improvements managed as projects and quarterly Rocks.

07

Build a Stronger Organization and Culture

Systems alone weren’t enough — sustained leadership communication turned structure into alignment, until people understood not just their jobs but how their work connected to the larger mission.

The result

~4x Revenue growth
~7x Earnings growth
Sold Completed the PE investment cycle

Beyond the numbers: a more professional leadership structure, clearer accountability, stronger operating processes, real visibility into performance, and a repeatable cadence for executing strategic priorities. The company became capable of operating at scale rather than simply working harder as it grew.

The lesson

Execute Today. Build Tomorrow.

Scaling a company isn’t about finding more growth — it’s about building an organization capable of handling growth. Strategy determines where the company is going. Structure establishes who owns what. Processes and metrics execute today. Projects and Rocks build tomorrow. Leadership, communication, and culture hold the system together.
