Implementing EOS® isn't a consulting project where someone studies your business for months and delivers a report. It is a structured implementation process that equips your leadership team with a practical operating system they will use long after the engagement ends.
Before We Begin
Every engagement starts with a conversation to determine whether EOS is the right fit. If it is, we'll identify your leadership team, discuss your biggest challenges, and schedule your implementation sessions.
From there, we begin building your company's operating system.
The Typical Engagement
A standard EOS implementation takes approximately 18 to 24 months and consists of a series of facilitated leadership team sessions, combined with real-world execution between meetings.
Focus Day
One full day
We establish the foundation. During Focus Day, your leadership team learns the EOS tools and begins using them immediately. We introduce concepts such as accountability, meeting discipline, priorities, and issue solving so everyone shares the same language before moving forward.
Vision Building Sessions
Two full-day sessions, typically 30 days apart
These sessions answer the most important strategic questions about your business. Together, we define:
- Core Values
- Core Focus
- 10-Year Target
- Marketing Strategy
- 3-Year Picture
- 1-Year Plan
- Quarterly Priorities (Rocks)
- Company Issues List
By the end of these sessions, your leadership team is aligned around a single vision and a clear plan.
Quarterly Sessions
One full day every 90 days
Every quarter we:
- Review progress
- Evaluate scorecards
- Complete prior Rocks
- Set new Rocks
- Solve the company's biggest issues
- Strengthen accountability
- Improve team health
Each quarterly session keeps the business focused on the next 90 days while continuously improving how the leadership team works together.
Annual Planning
Two full days, once each year
The Annual Session allows the leadership team to step away from day-to-day operations and work on the business. Together we:
- Review the previous year
- Refresh the long-term vision
- Adjust strategy as needed
- Build the next annual plan
- Establish priorities for the coming year
Between Sessions
The real work happens between meetings. Your leadership team is expected to:
- Hold weekly Level 10 Meetings®
- Track key numbers on a Scorecard
- Execute quarterly Rocks
- Solve issues using the IDS® Process
- Build accountability throughout the organization
EOS becomes part of how the business operates — not something that only happens when the facilitator is in the room.
What Is Included
Throughout the engagement, you'll receive:
- Professional facilitation of all implementation sessions
- Guidance on applying each EOS tool correctly
- Coaching for the leadership team
- Accountability to the implementation process
- Access to proven EOS tools and templates
- Support as questions arise between sessions
The objective is not to make your business dependent on an implementer. The objective is to build a leadership team capable of running the business with discipline, clarity, and confidence.
When Companies Typically See Results
Most leadership teams leave Focus Day with immediate improvements in meeting effectiveness and issue solving.
Within the first 90 days, companies typically experience:
- Better leadership alignment
- Clearer priorities
- More productive meetings
- Improved accountability
- Faster decision making
By six to twelve months, many organizations report:
- Greater execution on strategic priorities
- Healthier leadership team dynamics
- Increased organizational clarity
- Better cross-functional communication
- More predictable business performance
By the end of the implementation journey, EOS is no longer a program. It becomes the way the company operates every day.
What Clients Say
“As a founder, I felt like I was carrying too much of the business on my shoulders. Peter helped us implement EOS in a way that fit our company instead of forcing us into a rigid process. Within a few sessions, our leadership team had greater clarity around priorities, accountability, and decision making. Meetings became dramatically more productive, and for the first time we had a leadership team solving problems together instead of bringing everything back to me.”

“We've gotten better with every session. Each quarter we've built on the last, and our leadership team has become stronger, communicates more effectively, and stays focused on the things that matter most. Peter has helped us move beyond simply talking about problems to solving them together. We leave every session with greater clarity, stronger alignment, and a clear plan for the next 90 days.”

Is EOS Right for Every Business?
EOS works best for entrepreneurial companies with leadership teams that are willing to be open, honest, and accountable. Success depends less on the industry and more on a team's commitment to doing the work.
The companies that achieve the greatest results aren't necessarily the smartest or fastest-growing. They're the ones that consistently apply the tools week after week, quarter after quarter.
